A poorly controlled load-in can put an event behind schedule before the first structure is built. Knowing how to manage event load in means treating it as an operational phase in its own right, with planned vehicle movements, defined responsibilities and enough time to deal with the realities of the site. For large marquees, temporary structures and multi-supplier builds, it is the difference between a controlled installation and a queue of vehicles waiting at the gate.
Start with the site, not the delivery schedule
A delivery plan that works on paper can quickly fail when it reaches a wet showground, a narrow city-centre service road or a venue with shared access. The load-in plan needs to begin with a detailed understanding of the site: entry points, road widths, turning circles, overhead restrictions, ground bearing capacity, pedestrian routes and areas that must remain open throughout the build.
For temporary event infrastructure, access requirements will vary by vehicle and by task. A lorry carrying marquee frames, flooring or ballast may need a different route and unloading position from a catering supplier, production vehicle or welfare unit. Where possible, separate vehicle routes from pedestrian working areas and identify a clear one-way system. This reduces reversing, conflict points and the time lost when two large vehicles meet where neither can pass.
Ground conditions deserve particular attention. A level-looking field may have soft edges, hidden drainage runs or sections that become unsuitable after rain. Surveying in advance allows the team to specify ground protection, temporary trackway, plant routes and suitable unloading zones before vehicles arrive. It is considerably easier to prevent a lorry becoming stuck than to recover it while the build programme is already under pressure.
Build a timed load-in schedule around dependencies
A load-in schedule should not simply give every supplier a slot. It should reflect the order in which the event can physically be built. Structures, flooring, power distribution, internal fit-out, furniture, branding and catering equipment all have dependencies. Sending a supplier to site early does not help if their working area does not yet exist.
Start with the critical path. For example, the main marquee structure and flooring may need to be complete before lighting trusses, exhibition stands or formal dining furniture can be installed. Temporary fencing and site welfare may need to arrive first, while generators may need a position that allows cable routes to be installed safely before final finishes go down.
Give each delivery a realistic arrival window, unloading duration and departure time. Include time for check-in, vehicle inspection where required, escorting and any vehicle repositioning. A ten-minute delivery slot may look efficient, but it is unlikely to remain workable if a driver is unfamiliar with the site or access is shared with other contractors.
It is also sensible to programme contingency. This is particularly relevant for public events, rural sites and city-centre installations, where traffic, weather restrictions, road closures or delayed incoming stock can affect the sequence. Protect the critical activities first. If a non-essential decorative element arrives late, it should not prevent the structure team or electrical contractor from continuing their work.
Avoid the first-come, first-served approach
A first-come, first-served gate system is rarely appropriate for a complex build. It encourages vehicles to arrive early, creates congestion on surrounding roads and makes it difficult for the site team to control priorities. It can also create problems with local authorities, neighbouring businesses or venue operations.
Instead, issue clear instructions before the event. Drivers should know their booking reference, arrival window, access route, gate contact, vehicle restrictions, unloading location and what to do if they are early or delayed. A holding area can be useful, but only if it is safe, large enough and managed properly. Do not direct vehicles to wait on unsuitable verges or public highways.
Make one team responsible for movement control
Load-in works best when one nominated team has authority over access and vehicle movements. This may include a site manager, traffic marshal, gate supervisor and banksmen, depending on the scale and risk profile of the project. Their role is not just to point drivers towards an unloading bay. They need the latest programme, a working knowledge of the site plan and the authority to hold or redirect vehicles when conditions change.
The site manager should coordinate closely with the principal event contact, infrastructure contractor, production manager and security provider. In practice, this means short, regular conversations throughout the day rather than relying on an original schedule that may no longer reflect site conditions.
Every supplier should have a named point of contact. If a vehicle is delayed, the driver should not be making decisions at the gate. The relevant supplier representative and the site movement team should agree whether the delivery can be accommodated, moved to a later slot or held off site.
Clear radio communication is valuable on larger sites, but it only works when channels, call signs and escalation routes are agreed. A simple communication plan should cover vehicle movements, emergency access, weather alerts and changes to the build sequence. Keep instructions direct and avoid passing critical decisions through several people.
Control the risks created by people and vehicles
The busiest part of a load-in is often the period when multiple contractors are unloading while construction crews are moving materials and plant. This is where the basic controls matter most: segregated routes, speed limits, high-visibility clothing, trained banksmen, designated unloading areas and a clear prohibition on unauthorised reversing.
Pedestrian routes should be obvious, maintained and adjusted as the build progresses. A route that is safe at 7am may be blocked by flooring packs or cable ramps by lunchtime. Review it regularly, particularly where crews are carrying long frame members, using forklifts or working around articulated lorries.
Vehicle and plant selection should match the site. Forklifts are useful but can damage soft ground and require room to operate safely. Telehandlers offer reach but introduce additional overhead and exclusion-zone considerations. Smaller vehicles may suit restricted access, yet they can increase the number of journeys and the time required. There is no universal answer: the right approach depends on ground conditions, access constraints, load weights and the programme.
Risk assessments and method statements should reflect the actual delivery operation, not a generic description of unloading. Where a site has public interfaces, shared venue traffic or challenging terrain, the documentation needs to set out practical controls that the teams on the ground can follow.
Keep emergency access and neighbours in view
Event sites do not operate in isolation. Fire and ambulance access must remain available throughout the build, even when the main entrance is busy. Mark emergency routes clearly and ensure they are not used as temporary storage or queuing space. The same applies to hydrants, service covers, venue fire exits and access required by other site users.
For urban, heritage or public-facing locations, consider the wider impact of load-in. Delivery noise, idling engines, blocked pavements and poorly managed queues can damage relationships with neighbours and venue partners. Timed arrivals, sensible delivery hours and disciplined gate management are operational necessities, but they are also part of protecting the event’s reputation.
Review each day and reset the plan
A multi-day build should not rely on a single briefing at the start. At the end of each shift, review what arrived, what was completed, what has changed and which vehicles are due next. Check the forecast, the ground condition, access routes and any new restrictions caused by installed structures or temporary works.
This daily reset is especially important where the build overlaps with rehearsals, exhibitors, caterers, broadcast teams or early public access. As the site becomes more complete, available vehicle space reduces. The load-in plan must become more controlled, not less.
